There is a dangerous misconception in modern leadership that being an empathetic leader means being a soft one.

We often hesitate to address bad behavior - snappiness in meetings, missed deadlines, toxic comments - because we sense the person may be going through a hard time. We think, "I need to be empathetic," so we let it slide.

But empathy is not endorsement.

You can fully understand why someone is acting out (the stress, the pressure, the personal issues) without accepting how they are acting.

True coach-like leadership requires holding two realities at once:

Acceptance of the Person: "I see you, I get that you are struggling, and I care about you."

Total Rejection of the Behavior: "AND this behavior is not acceptable on our team."

When you conflate the two, you don't help them; you enable them. You rob them of the feedback they need to grow, and you signal to the rest of the team that your standards are optional.

The Shift:

Next time you hesitate, try this frame:

"I care about you to tell you the truth. I understand the pressure you're under, and we need to find a way for you to show up respectfully. How can we bridge that gap?"

It’s not mean. It’s empathetic leadership.
