Many leaders feel that to "coach" properly, they need to follow a certain style in regular conversations.
The truth is, effective leader-coaches are flexible. They don't just have one mode; they have a portfolio of approaches they can deploy. A simple way to think about this is with a model I call the "4 F's of Coaching."
Coaching is a spectrum. The real impact comes from knowing which of the 4 F's to apply to the situation.
Here are the 4 F's:
1. Free-Flow: This is the most open-ended style. It's a spacious, exploratory conversation where you act as a sounding board. It's perfect for a team member who is experienced, highly trusted, and just needs to think out loud to find their own clarity.
2. Familiar: Sometimes, a team member comes to you because they know you. They value your specific experience and perspective. In these moments, they aren't looking for a pure coach but for your unique wisdom. Sharing your perspective (while still encouraging their ownership) and asking about how they apply that is the right move.
3. Frameworks: This is where you introduce a mental model or concept to help someone structure their thinking. Think of models like the Eisenhower Matrix or SWOT analysis. When a team member is stuck or overwhelmed, offering a framework can provide the 'scaffolding' they need to organize their thoughts and see a path forward.
4. Formulas: This is the most structured approach, focused on clear execution based on a given plan and path. It revolves around specific metrics, actions, and deadlines. When a project requires tight execution or a team member needs to build momentum, working with a formula provides the clarity and focus they need to deliver. Coaching focuses on identifying and working around road blocks to execution.
The goal isn't to pick one but to build the versatility to use all four! You will likely need all of them.
My own sweet spot with most clients is between 2 and 3. I just love to bring in frameworks!
