I often hear "There's no such thing as a stupid question." Frankly, I disagree! Asking questions that show you haven't done your homework wastes time and hurts credibility.
Think of that colleague asking about something clearly covered in the pre-read β we've all seen it, right?
In my latest Coaching Leader Podcast episode, I explore how to ask smarter questions and avoid the "stupid" ones. I share the story of submarine captain David Marquet, who transformed his underperforming crew on the USS Santa Fe.
His crew asked basic questions they could answer themselves ("Captain, can we submerge?"). Marquet introduced Intent-Based Leadership.
Instead of asking: "Captain, can we submerge?"
They stated: "Captain, I intend to submerge. Checks are done, area clear. May we proceed?"
This forced critical thinking and ownership, turning the sub into the fleet's best!
This applies directly to us:
Bad: "Boss, Should I priortize Project A or B?" (No context, dumps decision on you)
Better: "Boss, I intend to prioritize Project A (meets Q3 goals/deadline). Project B can wait. Okay to proceed?" (Shows thought, takes ownership)
How can we encourage this as leaders?
Ask: "What's your recommendation?" When asked a question they could answer, gently push back. The first time they might say "I don't know" - give your input then. But keep asking this question consistently. They'll learn to come prepared.
Teach the "I Intend To..." Framework: Guide your team to state their intent, provide rationale, show ownership, and ask for confirmation (not a decision).
This shifts your role from decider to coach and partner, asking clarifying questions ("What risks?", "Other options considered?").
It empowers your team and leads to better outcomes. It's very coach-like!
